So, there's an optical encoder inside the head that reads a metal disc on the spindle that has four holes in it. It's acting like it's only reading one hole. This will all be covered in the video, but I did remove, inspect, replace, and adjust that encoder, to no effect. Still a mystery, but Precision Matthews is working with me to figure it out, and at least the mill runs now, so I can get work done again.

Regarding the speed problem. I have this nagging thought that the front panel board (with the incorrect display) might be designed to accommodate different optical encoders. You replaced that board, right? Maybe there are some itty-bitty DIP switches on it?
