Modular Guns sounds very appealing, but so do armored gas mask elites. Gas masks with commissar hats and trench coats like IG, maybe some beaky armored like Mark VI Corvus Armour space marines.

I understand, you said they wouldn't be pirates. But would you consider making separate hats or heads? I haven't found many ork pirate themed heads, and I would love to see them done in your style.
