TG STORY CONCEPT - THE BATTLE KING TOURNEY

THE CONCEPT
The story is in a Street Fighter kind of world with many magical and technological martial artists competing in a tourney. The story is that fighters all around the world are called to participate in a secret tourney to elect the Battle King. The catch that they don't know at first is that every defeated foe will become a woman and fall in love with the guy that defeated them. The reason is that such thing will lead to the Battle King to have an harem of warriors that can not only fight along him, but also have strong children.
The MC of the story will ironically be one of the first participants to lose, due to bad luck (to his friendly rival even) and the story follows as he try to investigate the tourney because he feels that something is wrong.
SETTING - THE ISLAND OF MOTUTAUA
The island of Motutaua is a remote island with the size of Cyprus, in the middle of the Pacific Ocean, the island has a history of colonization by Polynesians, Spanish and Japanese. It's a very isolated place, ruled by a military dictatorship, and connected to several criminal syndicates spread across south asia. The truth, obviously, is that the Battle King is the true leader of the island - with the General in charge being one of his brides. In a similar way, many of the crime families are ruled by his other brides, or descendants.
The tourney itself is a ritual created by the original inhabitants of the island to honor their war god Inamma. The Battle King Tourney happens every 25 years.
On the modern day the fights happen on the Temple Complex inside the dormant vulcan of the island - There you have the great Temple of Inamma with a massive Arena in front of it, the Castle of the Battle King, a luxurious hotel, a lake, the Harem Chambers, as well as several other installations.
Its on the Temple Complex where the participants gather, as well as numerous crime families that come to bet on who will be the winner (or to purchase some of the fallen warriors as bodyguards!).
In the Temple of Inamma resides Mamina, the youthful and playful high priestess, who seems to have some magical power. She acts as the announcer, narrator and arbiter of the fights. She often appears out of nowhere!
OUR MCs - Not!Ken and Not!Ryu
My original idea had a Ryu type character being the protagonist and the one that gets TGed - He is a Japanese, traditional and a more serious type martial arts - while his rival would be a Ken/Terry Bogard type, blond, more expressive, hotheaded and murican.
My plan was for the RyuMC to join the tourney after meeting a mysterious girl recruiter that used a technique that only his family knew - perhaps that could lead him to his missing father?
Looking back, I think that it would be better if the KEN character got transformed. His personality might lead to funnier interactions, specially if he was a womanizer before. I can even keep the plot of the missing father with Ryu-guy as co-protagonist.
Also I'm thinking that the design for the transformed form is in part based on what the victor finds attractive, and in part what the loser finds attractive - and it would be funny if our MC ended up basically 100% as a battle thot because ONLY his libido influenced on his appearance. The reason? Because our Ryu-coprotag was trained for years to control his urges! Hours and hours meditating bellow a waterfall and 50 punches in the balls everyday from his master! (Ryu-coprotag is not fond of these memories). To not make things too crowded I also found a solution... The transformation that happens to the loser comes in two parts: The Binding of Flesh and The Binding of Love:
The Binding of Flesh happens when you lose - your body is transformed into a form based on the desires of the winner mixed with your own;
The Biding of Love happens right after the transformation - both parties filled with supernatural lust have sex right on the spot for all to see, it's at this point that the loser becomes truly attached to the winner (and the orgasmic connection that happens affects all the members of the harem of the loser, making them attached to the winner too);
At this point - the announcer/commentarist/high priestess Mamina takes the new girl to the "Harem Division" of the installations, where the girls reside until the end of the tourney.
Poor MCs - tried to create a drawn so neither of them would get turned into women... but KenMC had a misstep on the wrong moment and ended up losing quite fast in their first match...
AND NOW THATS WHERE OUR GROUP OF MCs ARE UNIQUE - Due to his training, our Ryo-coprotag doesn't fulfill the "Binding of Love", so trough a loophole those that he defeat CAN tag along with him (as long as they don't get in the way of the fights).
THE FIGHTS - How I organize this??
For some time I wondered if the fights should happen in the Arena of the Temple Complex, with branches and everything planed - or if its more of a battle royal across the island.... I'm leaning now towards branches - with 12 OR 16 competitors - this would mean that Ryu-coprotag would have around 4 battles, and thus 4 girls following him around (including KenMC).
I think the best approach is that the fights take place all across the island, sometimes in the middle of a market, other times in pillars of stone above the ocean, and so on. They just receive the location, and have to walk there/or are transported. One or two of the fights could also happen by "surprise", with our MCs chilling in a caffé when suddenly they notice that Mamina is the waitress, and their enemy is sitting right on the next table!
And for sure, Mamina is not letting our KenMC get away from the Biding of Love and the Harem Chambers without any repercussion! If she wants to tag along, then Manimi will USE HER!
This fight has an opening fight! Ken MC you shall fight one of the girls from the Harem of the opponent!,
In this other fight you shall be the ring girl!,
And so on....
For one of these, I plan our KenMC being captured by the wives of the Battle King, because they really want to get rid of one of the competitors, and share with her how to do it properly....
For another I plan KenMC to be on the Harem Chambers, so we get to see from their POV how an harem "pass" to another fighter.
I have in mind 3 characters for Ryu-coprotag harem... (including KenMC) they all have looks/personality/arcs figured out, the last one not so much...but I don't think we are going to spend a lot of time with her before the climax hit, which should be immediatly after the last fight.
THE INTERNAL STRUGGLE
As for KenMC she is facing her own problems - in this body she has these compulsions of walking, moving, fighting and dressing like a thot (even her victory poses)! And for sure she is holding the urges to bang Ryu-coprotag, but its getting harder and harder and her erotic dreams don't stop! Poor Ryu-coprotag is also trying to hold on, with punches in the nuts! To make matters worse Mamina seems to love to put her in girly situations and record it for everyone to see! To not mention this shady suspicious oldwoman that keeps sending her cryptic messages....
I think I have 3 or 4 twists in mind for this, I might have to write them down to remember for later, I don't want to share too many spoillers!
Here are some concepts for the design - I'm not fond of the cowboy hat, it looks neat but pushes her design too much into "cowgirl" rather than "martial artist".
FINAL CONSIDERATIONS
I think this would work better as a book, or at least as a pretty lenghty story with multipe chapters and pin ups attached - (this said I already have a book that I need to find time to work, and I'm sitting on it for 2 years already) - I'd also, obviously, need to find someone willing to write it;
I need YOU to find as many plot holes on this idea as you can! I'm still ironing it out! Also feel free to make as many questions regarding the setting as you want!
I'm not sure if I will go with 12 or 16 participants, but this opens opportunity to Patrons to suggest ideas and designs for "fighting game" style characters. Please post bellow some of yours for pre and post transformation!

I would say that a winner gets the loser for his harem, but he doesn't get that loser's established harem. Those girls now belong to the island. So our transformed protagonist is now at risk of becoming the main villain's property if her friend doesn't keep winning. Additionally, I don't like the Biding of Love bit. Just save some time and imply that most of these winners are fucking these new girls after getting back to their room.

You know what would be an interesting option? Homosexual guy, so like the MC those he beat don't get bound to him. However it also means that when they do lose they are 100% already down to do it with a guy.

Idea's for fighters. Big Chungus: In the spirit of E.Honda and Bo Rai Cho, he's a bar brawler that somehow wound up in the Tourney. If this were a movie, he'd be played by Jack Black. When he loses, I think it'd be funny if her turned into a high class lady or a six foot tall dommy mommy. Punk Hazard: What it says on the tin, leather vest, plaid pants, piercings, the whole bit. I see him turning into a cute little princess he can dote on because he's really a teddy bear deep down Last is the least thought out. I'm thinking a quiet, reserved man who may or may not be a serial killer and is turned into a complete nimphomaniac because the juxtaposition would be insane

Sounds interesting, here on my thoughts for fighters: - A bodyguard one of the crime families sent to win a harem for them, but they themselves don't like it. They more fight out of duty/honour than the harem angle. Probably a battle maid post-transition. - A dirty fighter who uses blatantly cheap tactics (If you know Punch-Out, think Aran Ryan from the Wii game) and gets karma. - A manly luchador with a secret soft side who turns into a luchadora who isn't ashamed of her hobbies. - A fighter who wants to lose (idk the reason, maybe they are part of a crime family and want to escape), but wants to lose fairly and keeps accidentally winning. - Some sort of fighting monk who condemns the whole thing but is also overly preachy turns into a goth gal who doesn't care about winning and actually likes the tournament.
